Four tracks came out of the discovery call. Each has a named owner, concrete deliverables, and the questions blocking full scope.

Website review & analytics layer

Owner: CDF engineering

Second-pass review of the Squarespace site plus a simplified way for Niya to read her analytics.

Deliverables

  • Heuristic review of the current Squarespace site (clarity, trust, booking path)
  • Copy and structure recommendations aimed at parents in the first 10 seconds
  • Plain-language analytics dashboard: visits, enquiry conversions, top sources
  • One-page 'what to check weekly' guide for a non-technical owner

Open questions

  • Which Squarespace plan and analytics access does Niya have?
  • Is there a booking or enquiry form today, and where do submissions land?

Free-first marketing plan

Owner: CDF marketing

Reach parents and school communities using zero-cost channels before spending a dollar.

Deliverables

  • Channel shortlist: school parent groups, PTA lists, local Facebook groups, Google Business Profile
  • Launch content calendar for the four weeks around Oct 1
  • Trust assets: woman-, minority-, veteran-owned badges and safety story
  • Marginal-analysis template: what a paid channel must return to be worth funding

Open questions

  • Which school districts and zones are in the initial service area?
  • Any existing social accounts or parent waitlist to build from?

Commercial insurance research

Owner: Bhavesh Chandak

Find cost-efficient alternatives to the current quotes ($450/mo to $10k/yr).

Deliverables

  • Market scan of commercial auto / livery carriers serving student transport
  • Comparison sheet: premium, coverage limits, driver requirements, filings
  • Requirements checklist for school-district or state compliance
  • Recommendation memo with the two best-value options

Open questions

  • Vehicle count, seating capacity, and state of registration?
  • Are school-district contracts in scope (they often dictate coverage minimums)?

Pricing & sustainability model

Owner: CDF strategy

Turn the business plan into a defensible price per ride and a hiring trigger.

Deliverables

  • Unit-economics model: cost per route mile, fuel, insurance, maintenance, time
  • Pricing tiers (single rider, sibling, weekly/monthly plan)
  • Break-even and the revenue threshold that unlocks hiring the first driver
  • Sensitivity view: what happens if insurance lands at $10k/yr vs $5.4k/yr

Open questions

  • Target rides per day and average trip distance?
  • Confirm the identified driver candidate's expected pay structure.
